AI adoption measures whether people use AI, logins, sessions, surveys. AI transformation measures whether the workflow output changed, revenue, margin, cycle-time. A team can have 100% adoption and zero transformation. The scorecard separates the two so the buyer doesn't confuse activity for outcome.
Low-signal AI activity produces no measurable workflow delta: engineers using Copilot but shipping at the same rate, analysts using ChatGPT but producing the same output, surveys reporting 'AI helps' without revenue or margin movement. The scorecard's Outcome-based KPIs dimension flags it directly.
